As the systems we build become more capable, understanding this distinction becomes increasingly important. We do not need to humanize AI to entrust it with real work. We need to know precisely what it can do, what it knows, where its knowledge comes from, what it is allowed to do and where human responsibility remains.

Healthy IT first. Only then AI.

AI Will Not Fix Chaos. Unhealthy IT does not have to mean a single overloaded person on whom the entire company depends. A large corporate IT organization with hundreds of specialists can work just as badly. Massive bureaucracy, teams isolated in their own silos, unclear responsibility, tickets passed from one team to another, and countless manual reports, spreadsheets and repetitive tasks that could have been handled by scripts or automation long ago.

The process gradually becomes an end in itself: what matters is completing the prescribed step, closing the task, reporting the KPI and keeping the status green. Whether the activity actually delivers value to the company, whether it can be removed or automated, and whether the system as a whole is becoming more efficient often becomes nobody's responsibility. Innovation then becomes a complication rather than a natural part of the work: it disrupts established processes and threatens those green checkmarks. The result can be an environment that is formally managed to perfection yet remains extremely inefficient as a whole, with meaningful change almost impossible to push through.

Another problem is an environment in which every comment, improvement proposal or warning about a problem gradually disappears into processes, meetings and organizational structures without anything actually changing. Even capable and motivated people eventually stop believing that improvement is worth the effort. Initiative is replaced by resignation and operational apathy. “As long as it somehow works” gradually becomes the operating standard. The causes of problems are not removed; instead, exceptions, workarounds and manual procedures accumulate around them. One clearly defined process is replaced by an absurd number of rules until it is no longer clear what actually applies, why it exists or who is responsible. Technical and process debt grows, and every subsequent change becomes harder than the one before it.

The result is always the same: an enormous amount of human effort is consumed simply operating the system instead of improving it.

Before we even start talking about deploying AI, documentation, processes, system management and day-to-day operations must be under control. Teams must know what they are responsible for, information must be accessible, processes must make sense, and repetitive work must be automated wherever possible. Otherwise we will only accelerate the disorder that already exists in the company.

Traditional IT operations must be mastered before we start building automation, corporate memory and genuinely useful AI on top of them.

The biggest problem is often not the absence of AI, but the chaos underneath it. Even a well-managed company with healthy IT still has enormous room for further improvement.

Scattered Information

The answer often exists somewhere in the company, but it is hidden in documents, emails, ERP, CRM, the helpdesk or other systems. A person first has to know where to look.

Disconnected Systems

Each system contains only part of the reality. Context emerges only after data, spreadsheets and information from several places are manually connected.

Know-how in People's Heads

Documentation captures a procedure, but often not the experience, the reason behind a decision or the broader context. When a specialist leaves, a large part of the real understanding can disappear with them.

Unnecessary Routine

Even a correctly designed process may still be performed manually, although repetitive and predictable steps can be reliably handled by automation.

Missing Resilience and Oversight

Critical IT must not depend on one person who designs, performs, approves and reviews their own changes. A company needs role coverage, the four-eyes principle, separation of duties, control of privileged access and independent verification of both changes and recovery.

Large Volumes of Data

A company often generates so much data that people can no longer continuously process and evaluate it manually. Logs, incidents, security events, monitoring and other operational data contain important relationships that can easily remain hidden without automation and AI.

Documentation, processes, responsibilities, monitoring, backups and system management must genuinely be under control.

Automate Routine Work

Automation takes over repetitive and predictable tasks, while the underlying processes become cleaner and repeatable.

Build Corporate Memory

Documents, data, experience, history and the reasons behind decisions begin to form one governed context. It remains under the company's control and is not tied to any specific AI model.

Add AI

AI receives high-quality data and processes, finds relationships, prepares decision support and can gradually take over more complex work.

AI Is Not a Patch for Disorder. When traditional IT is unreliable, automation and AI only multiply its mistakes faster. Real value comes only on top of a healthy environment.

Technology Is Not the Goal. A Better-Running Company Is.

The outcome must be an environment where people spend less time on routine work, information is accessible, know-how does not remain only in individuals' heads, critical activities have proper coverage, and data can actually be used.

Automation, system integration and AI are then not technology for technology's sake. They are used where they remove unnecessary work, help people navigate large volumes of information, reveal relationships or prepare better decision support.

The goal is not to replace people with technology. It is to remove work that people no longer need to do and create a company that is more resilient, more efficient and able to keep improving.
